𝗜𝗻 𝗴𝗿𝗼𝘄𝗶𝗻𝗴 𝗯𝘂𝘀𝗶𝗻𝗲𝘀𝘀𝗲𝘀, 𝘀𝗺𝗮𝗹𝗹 𝗽𝗿𝗼𝗰𝗲𝘀𝘀 𝗴𝗮𝗽𝘀 𝗾𝘂𝗶𝗲𝘁𝗹𝘆 𝗰𝗿𝗲𝗮𝘁𝗲 𝗹𝗮𝗿𝗴𝗲 𝗼𝗽𝗲𝗿𝗮𝘁𝗶𝗼𝗻𝗮𝗹 𝗰𝗼𝘀𝘁𝘀.
𝗔 𝘀𝗵𝗼𝗿𝘁 𝗰𝗮𝘀𝗲 𝗳𝗿𝗼𝗺 𝗼𝘂𝗿 𝗲𝘅𝗽𝗲𝗿𝗶𝗲𝗻𝗰𝗲 𝗲𝘅𝗽𝗹𝗮𝗶𝗻𝘀 𝘄𝗵𝘆 𝘀𝗶𝗺𝗽𝗹𝗲 𝗿𝗲𝘃𝗶𝗲𝘄 𝗹𝗮𝘆𝗲𝗿𝘀 𝗺𝗮𝘁𝘁𝗲𝗿.

Last week I wrote about a common startup mistake — removing process checks to reduce operational cost.

A real incident from my early career illustrates why this can become expensive later.

Many early-stage startups design operations based on 𝗯𝗲𝘀𝘁-𝗰𝗮𝘀𝗲 𝗮𝘀𝘀𝘂𝗺𝗽𝘁𝗶𝗼𝗻𝘀.'

I once observed this during a 𝗴𝗼𝘃𝗲𝗿𝗻𝗺𝗲𝗻𝘁 𝘁𝗲𝗻𝗱𝗲𝗿 𝗳𝗼𝗿 𝗮 𝗱𝗮𝘁𝗮 𝗲𝗻𝘁𝗿𝘆 𝗽𝗿𝗼𝗷𝗲𝗰𝘁.

On paper the job looked simple — converting printed data sheets into an Excel database.

The workload estimate suggested that 𝗼𝗻𝗲 𝗱𝗮𝘁𝗮 𝗲𝗻𝘁𝗿𝘆 𝗼𝗽𝗲𝗿𝗮𝘁𝗼𝗿 𝗰𝗼𝘂𝗹𝗱 𝗰𝗼𝗺𝗽𝗹𝗲𝘁𝗲 𝘁𝗵𝗲 𝗷𝗼𝗯 𝘄𝗶𝘁𝗵𝗶𝗻 𝘁𝗵𝗲 𝗿𝗲𝗾𝘂𝗶𝗿𝗲𝗱 𝘁𝗶𝗺𝗲𝗹𝗶𝗻𝗲.

The financial bid was initially structured around that assumption.
But one concern emerged during internal discussions.

Any large data entry assignment 𝗻𝗲𝗲𝗱𝘀 𝗮 𝗤𝘂𝗮𝗹𝗶𝘁𝘆 𝗖𝗵𝗲𝗰𝗸 (𝗤𝗖) 𝗹𝗮𝘆𝗲𝗿.

No operator can reliably identify their own errors while entering thousands of rows of data. Human error is inevitable in repetitive tasks.

The process was therefore redesigned as:

𝗢𝗽𝗲𝗿𝗮𝘁𝗼𝗿 → 𝗤𝗖 𝗥𝗲𝘃𝗶𝗲𝘄 → 𝗙𝗶𝗻𝗮𝗹 𝗦𝘂𝗯𝗺𝗶𝘀𝘀𝗶𝗼𝗻

This meant the bid had to consider 𝘁𝘄𝗼 𝗿𝗼𝗹𝗲𝘀 𝗶𝗻𝘀𝘁𝗲𝗮𝗱 𝗼𝗳 𝗼𝗻𝗲, increasing the cost slightly.

Eventually the contract went to another bidder who quoted lower.

Later we heard what happened.

The winning vendor executed the project with a 𝘀𝗶𝗻𝗴𝗹𝗲 𝗼𝗽𝗲𝗿𝗮𝘁𝗼𝗿, exactly as the original cost assumption suggested.

Their first submission reportedly returned with a 𝘀𝗶𝗴𝗻𝗶𝗳𝗶𝗰𝗮𝗻𝘁 𝗻𝘂𝗺𝗯𝗲𝗿 𝗼𝗳 𝗲𝗿𝗿𝗼𝗿𝘀.

Correcting those mistakes required additional rounds of rework — consuming far more time and effort than initially estimated.

What appeared cheaper initially became 𝗼𝗽𝗲𝗿𝗮𝘁𝗶𝗼𝗻𝗮𝗹𝗹𝘆 𝗺𝗼𝗿𝗲 𝗲𝘅𝗽𝗲𝗻𝘀𝗶𝘃𝗲.

𝘛𝘩𝘦 𝘭𝘦𝘴𝘴𝘰𝘯 𝘧𝘰𝘳 𝘧𝘰𝘶𝘯𝘥𝘦𝘳𝘴 𝘪𝘴 𝘴𝘪𝘮𝘱𝘭𝘦:

• Operational processes should be designed for 𝗮𝗰𝗰𝘂𝗿𝗮𝗰𝘆 𝗮𝗻𝗱 𝗿𝗲𝗹𝗶𝗮𝗯𝗶𝗹𝗶𝘁𝘆, not just lowest cost.
• Cutting process checks may win a bid — but it often creates bigger losses later.
• Sometimes 𝗹𝗼𝘀𝗶𝗻𝗴 𝘁𝗵𝗲 𝘄𝗿𝗼𝗻𝗴 𝗱𝗲𝗮𝗹 𝗶𝘀 𝗯𝗲𝘁𝘁𝗲𝗿 𝘁𝗵𝗮𝗻 𝘄𝗶𝗻𝗻𝗶𝗻𝗴 𝗶𝘁 𝘁𝗵𝗲 𝘄𝗿𝗼𝗻𝗴 𝘄𝗮𝘆.

𝗠𝗮𝗸𝗮𝗿 𝗦𝗮𝗻𝗸𝗿𝗮𝗻𝘁𝗶 𝗿𝗲𝗺𝗶𝗻𝗱𝘀 𝘂𝘀 𝘁𝗵𝗮𝘁 𝘄𝗵𝗶𝗹𝗲 𝗰𝘂𝗹𝘁𝘂𝗿𝗲𝘀 𝗰𝗲𝗹𝗲𝗯𝗿𝗮𝘁𝗲 𝗱𝗶𝗳𝗳𝗲𝗿𝗲𝗻𝘁𝗹𝘆, 𝘁𝗵𝗲 𝘀𝗽𝗶𝗿𝗶𝘁 𝗼𝗳 𝗽𝗿𝗼𝗴𝗿𝗲𝘀𝘀 𝗮𝗻𝗱 𝗻𝗲𝘄 𝗯𝗲𝗴𝗶𝗻𝗻𝗶𝗻𝗴𝘀 𝘂𝗻𝗶𝘁𝗲𝘀 𝘂𝘀 𝗮𝗹𝗹.
