The two things people often put on opposite ends of a spectrum — being prepared and being responsive — aren't actually in tension. One enables the other and you need both.

I ran a half-day program a few days ago. I prepared beforehand but I also gave myself room to change, to adapt, and be flexible.

So: know your material before you walk in. Know how you want the session to run. But leave room for what people actually say, for what their silence tells you, for the version of the day that's better than the one you planned. You can only do that if you've already done the work.
